Most of the AI conversation in EOS circles gets stuck on the same question: "should implementers use AI or not?"
Wrong question. Nobody runs their whole practice on AI, and nobody runs a practice in 2026 with none of it. The real question is which work goes where — and most implementers have never actually sorted it.
So here's the rule we use. Every piece of between-session work in your practice lands in exactly one of three buckets.
1. Hand it off
Work where the value is in it being done, not in you doing it. Assembling prep before a session day — pulling the scorecard trends, the open issues, where every rock stands. Drafting the follow-up recap from notes you already took. Chasing the to-do list between sessions. Keeping the timeline straight on six clients at once.
Nobody hired you for this work. It came with the job, and it eats your nights. This is the bucket AI already handles well — with the tools you already have.
2. Keep it
Work where your judgment is the product, but AI can set the table. Deciding what the leadership team actually needs next quarter — you decide, but you decide faster when the whole client history is in front of you instead of scattered across a notes doc. Prepping for a hard conversation with an owner. Reading which issue on the list is the real issue.
You keep this work. You just stop doing the assembly that comes before it.
3. Sacred
The session room. Facilitating an annual. Reading the room when two partners won't look at each other. The moment a team finally says the thing out loud.
AI never touches this. Not because it can't be pointed at it — because the method works precisely because a human runs it. This line isn't a limitation of the technology. It's the point of the practice.
The implementers who get this right aren't the ones using the most AI. They're the ones who've made the sort.
Once the sort is made, the anxiety goes away. You're not wondering whether AI is coming for the craft — you've drawn the line yourself, and everything on the far side of it hands you hours back.
